Why co-workers are not your friends in a toxic workplace

This is one of the hardest workplace lessons to accept because ambitious, conscientious people often assume that if they work hard, treat others well, and contribute to the team, that goodwill will be returned when they need it most. Unfortunately, toxic work environments do not reward loyalty in the way many high performers expect. They reward self-protection, image management, and political survival. That means your colleagues may laugh with you, vent with you, or act supportive in private, but still stay silent when leadership turns against you.

This does not always happen because people are cruel. In many cases, it happens because workplace fear is stronger than workplace values. People are afraid of losing influence, losing income, losing proximity to power, or becoming the next target. When they sense that you are on unstable ground, their instinct may shift from connection to distance. They may avoid being seen with you, stop defending you, or quietly adapt to the new power structure around them. This can feel deeply personal, but often it is a reflection of the environment, not your worth. Toxic cultures train people to prioritize their own survival over honesty, fairness, or courage. That is why professionals in these environments must learn to stop assuming emotional loyalty from co-workers and start assessing behavior more clearly. Real trust in the workplace is not built through shared stress or daily proximity. It is built slowly, through consistency, discretion, courage, and aligned actions over time.

How high performers can protect themselves from triangulation, workplace politics, and false trust

High performers are especially vulnerable to false trust at work because they often lead with sincerity, effort, and results. They assume that clarity will be appreciated, that strong work will protect them, and that the people around them will act rationally when problems arise. But in toxic workplaces, performance is not always the deciding factor. Politics, fear, ego, and perception often matter more than logic. This is where triangulation becomes so damaging. Triangulation happens when people talk about you instead of to you, pass along distorted versions of conversations, or create narratives without including your voice. Over time, this erodes trust, increases self-doubt, and makes you question your own perception of events.

If you have experienced this, it can genuinely make you lose faith in people. But it is important to understand that not every workplace functions like this. There are healthier environments where communication is more direct, leadership is more grounded, and people are not constantly incentivized to protect themselves at someone else’s expense. The key is not to become hardened and closed off. The key is to become strategic. Do not overshare with colleagues just because you feel close in the moment. Do not rely on workplace relationships as your main emotional support system. Build support outside the company. Document facts. Watch patterns. Learn who can handle discretion and who cannot. And most of all, stop measuring your value by whether co-workers defend you in a fearful system. A toxic environment can nourish betrayal, silence, and self-protection, but it does not define what is possible for your future. The more clearly you see the system, the more power you have to navigate it without losing yourself.
